The Measurement Problem
Enterprise brands invest in GEO, Brand Knowledge Bases and Brand RAG Systems. But they hit a fundamental question: how do we know if it is working?
SEO has mature metrics: SERP positions, organic traffic, domain rating, backlinks. GEO does not yet have a universal equivalent. Every vendor offers their own definition of "AI visibility" — often opaque, often marketing-driven.
The result: CMOs spend without being able to measure the ROI of their brand AI governance strategy.
Without a standardised metric, 7 out of 10 decision-makers admit they do not know whether their brand is rendered correctly by LLMs.
The Brand AI Coherence™ Framework
The Brand AI Coherence™ score was designed to address this problem. It is a composite indicator that evaluates your brand's semantic persistence across 4 dimensions.
1. GEO Readiness
This dimension measures the technical structure of your presence in generative engines:
- Are your site and content properly marked up with appropriate schema.org types? (Organization, Service, Article, FAQPage, DefinedTermSet)
- Do you have comprehensive /llms.txt and /llms-full.txt files?
- Is your content organised in thematic clusters or isolated pages?
- Is your brand described consistently across all target languages?
- Are your structured data valid and error-free?
2. LLM Brand Visibility
This dimension measures the frequency and quality of your brand's citation in LLMs:
- Is your brand cited in ChatGPT, Claude, Perplexity and Gemini answers?
- Are you cited in the context of your positioning keywords?
- Is the citation textually correct (exact name, faithful description)?
- Are you compared to your actual competitors or to generic players?
- Is citation frequency stable over time or subject to model-update volatility?
3. Persona Coherence
This dimension measures the fidelity of the persona rendered by LLMs:
- Does the rendered tone of voice match your guidelines?
- Are the values attributed to your brand accurate?
- Are the key messages you prioritise actually those that appear?
- Are there recurring hallucinations (invented information, wrong positioning)?
- Is consistency maintained across languages and across different LLMs?
4. Agentic Navigation Readiness
This dimension measures your preparedness for agent-based discoverability:
- Is your Brand Knowledge Base vectorised and accessible?
- Is your Brand RAG System operational?
- Are your system prompts architected and governed?
- Is your continuous monitoring in place?
- Do you have rapid correction capability in case of drift?
The Composite Score
Each dimension is scored from 0 to 68, then aggregated into a composite score. The 68% cap (not 100%) is intentional:
- It acknowledges that you do not fully control how LLMs cite you — external factors (model updates, new sources, LLM behaviour) are beyond your control
- It avoids the trap of an unrealistic perfection race
- It creates a visible maturity gap: a score of 50/68 is excellent, 30/68 is average, 15/68 indicates urgent action
The cap is not a limitation. It is a signal of structural humility: in an uncontrolled ecosystem, perfect control does not exist. The goal is mastery of the gap.
Reading Beyond the Global Score
The composite score gives the trend. Sub-scores give the differential diagnosis:
| Profile | Likely Diagnosis |
|---|---|
| Low GEO / High Visibility | You are cited but poorly structured — risk of drift at the next model update |
| High GEO / Low Visibility | You are technically ready but not yet discovered — need authority building |
| High Persona / Low Agentic | Your brand is well understood but not protected — vulnerable to autonomous agents |
| High Agentic / Low Persona | You are well referenced by agents but your identity is distorted |
How to Improve Your Brand AI Coherence™
Phase 1 — Diagnosis
Measure your current score via the Brand AI Audit. Identify the gaps between your perception of your brand and what LLMs actually render.
Phase 2 — Structuring
Priority action: deploy a Brand Knowledge Base. Fastest lever: GEO Readiness can gain 15 to 25 points in 4 weeks with a minimum BKB.
Phase 3 — Architecture
Deploy the Brand RAG System and system prompts. Leverage: Agentic Navigation Readiness and Persona Coherence progress together when RAG injects the BKB into LLMs.
Phase 4 — Monitoring
Implement continuous measurement. Brand AI Coherence™ is not a snapshot — it is a governance thermostat that must be read regularly to detect drift.
Measuring to Govern
Brand AI Coherence™ is not a marketing KPI. It is a governance instrument that enables brand, digital and legal leaders to:
- Detect representation drift before it impacts prospects
- Justify GEO investments to the board
- Compare the effectiveness of different actions (BKB, RAG, system prompts)
- Align teams around a single, shared metric
Without measurement, brand AI governance is a declaration of intent. With Brand AI Coherence™, it becomes a data-driven discipline.
